The Opportunity
Nextgen Clearing, a global leader in roaming and financial clearing for telcos, was preparing for private equity investment. The leadership team needed clarity on product performance, commercial potential, and a strategy to scale growth across its portfolio. I was brought in to lead this work, restructure the product function, and design a roadmap that would triple EBITDA in five years.
The Approach
I partnered with the CPO to develop a consistent product evaluation framework. This enabled apples-to-apples comparisons across the portfolio, taking into account performance, customer value, competitive positioning, and market potential.
To support this, I worked closely with Finance to restructure product P&Ls — ensuring each product had a clean, separated view of costs, revenues, and margins. I also collaborated with Ops and onboarding teams to map setup processes and identify internal blockers.
Through workshops and interviews with Sales, Marketing, and Customer Success, I helped surface how each product was perceived (internally and externally) and whether that aligned with actual value delivered.
The Insights
The work revealed significant inconsistencies in how products were managed, measured, and positioned. By standardising the view across financial, operational, and market dimensions, we could clearly see where the upside lay.
I coached product leads to build robust business cases — including structured narratives, financial modelling, and strategic recommendations. These became foundational assets for senior leadership and future investment discussions.
Working with the CPO, CRO, and product team, we identified priority growth opportunities: from entering new markets with existing offerings to launching adjacent products with clear market fit.
The Output
- Built a 5-year product roadmap to 3x EBITDA, with fully modelled revenue plans
- Identified and validated new product opportunities in growth sectors
- Developed full business cases and coaching framework for product leads
- Set up cross-functional strategy to execute roadmap: Sales, Ops, Marketing, Finance, Legal
